Zoho CRM or a Custom CRM: Which Costs Less for a Small Business?
For most small teams with a standard sales process, Zoho CRM costs less and is ready on day one. A custom CRM starts to pay off when the team keeps growing, the work does not fit a ready-made tool, or you want leads, WhatsApp and billing in one system.
Quick Answer
- 1 to 3 users: start with Zoho CRM's free edition (free for 3 users) or Bigin. Do not build anything yet.
- About 4 to 15 users with a normal sales funnel: Zoho CRM's paid plans usually cost less over 3 years.
- A growing team or an unusual workflow: a custom CRM often makes more sense by year 3.
- Either way: test for 2 weeks and price both paths for 36 months.
Most small businesses start with a spreadsheet and a WhatsApp group. It works until leads start slipping: follow-ups are missed and the owner gets no clear daily report. Then there are two real options: rent a ready-made CRM such as Zoho CRM, or get a custom CRM built around the way your team works.
This Zoho CRM vs custom CRM guide is for owners of 3 to 30 person teams in Delhi, Noida, Gurgaon, across India and abroad. A quick note: CoregenX is an authorized Zoho partner for business email and also builds custom CRMs, so we see both sides and have tried to keep this fair.
Why it matters: in a Salesforce survey of 5,500 sales professionals, reps said they spend 70% of their time on non-selling tasks, and only 35% fully trust their company's data. The right CRM cuts that admin work.

What Zoho CRM Costs in 2026
These are Zoho's own published prices per user per month, as shown on the Zoho CRM pricing page on 21 October 2026. GST or other local taxes are added on top, and Zoho can change its prices, so check the page before you buy.
| Edition | India, billed yearly | India, billed monthly | Outside India, billed yearly |
|---|---|---|---|
| Free | ₹0 (up to 3 users) | ₹0 | US$0 |
| Standard | ₹800 | ₹1,300 | US$14 |
| Professional | ₹1,400 | ₹2,100 | US$23 |
| Enterprise | ₹2,400 | ₹3,000 | US$40 |
| Ultimate | ₹2,600 | ₹3,200 | US$52 |
Zoho says yearly plans save up to 34% compared with monthly billing. Zoho also sells Bigin, a simpler CRM for very small teams: a free plan for a single user, and Express at ₹400 (US$7) per user per month, billed yearly.
Features grow with the plan: process automation (step-by-step blueprints for your sales stages) starts on Professional, while custom functions, approval processes and a developer sandbox sit on Enterprise.
Costs people forget:
- GST on every bill.
- Paid add-ons, such as extra storage.
- Setup time: someone has to configure fields, stages and automations.
- WhatsApp message charges from Meta (covered below).
A 3-Year Zoho Bill for 5, 10 and 25 Users
An illustration using Zoho's India prices, billed yearly, before GST and add-ons:
| Team | Plan | Per month | Over 3 years |
|---|---|---|---|
| 5 users | Standard (₹800) | ₹4,000 | ₹1,44,000 |
| 10 users | Professional (₹1,400) | ₹14,000 | ₹5,04,000 |
| 25 users | Professional (₹1,400) | ₹35,000 | ₹12,60,000 |
| 25 users | Enterprise (₹2,400) | ₹60,000 | ₹21,60,000 |
For a small team the bill is modest, and you get a mature product with a mobile app and regular updates. But it grows with every hire and never stops: in year 4 you pay again. Compare that running total with a custom build plus its yearly running costs.
Find your break-even team size
Put both paths in one sheet. The team size at which 36 months of licences costs more than a custom build plus 3 years of hosting and upkeep is your break-even point. Below it, Zoho is usually cheaper; above it, custom starts to win.
What Decides the Cost of a Custom CRM
There is no fixed price for a custom CRM, because you pay for the work your process needs. These are the things that move the number:
- Modules: leads only, or leads plus quotes, invoices, inventory and staff tasks.
- Roles: owner, manager, telecaller and field staff, each seeing only what they need.
- Integrations: website forms, Meta and Google lead ads, the WhatsApp Business Platform, payment gateways, SMS and accounting software.
- Reports and mobile use: the views the owner wants, and whether staff need a phone app.
- Old data: moving records from spreadsheets or another CRM.
Then come yearly running costs: hosting, backups, security updates, bug fixes and small changes. Ask any vendor to put these in writing, along with who owns the code and the data.
When Zoho CRM Is the Right Choice
- You have 1 to about 15 users and a common flow: enquiry, follow-up, quote, won or lost.
- You need to start this week, not next quarter.
- You want Zoho to handle updates, security and uptime.
- You want to see whether your team will use a CRM before spending more.
Zoho is a large, established vendor: it has passed 1 million paying customers and more than 150 million users across its products (February 2026). Public example (not CoregenX work): on Zoho's customer page, the CIO of Blue Star says Zoho CRM helped the company cut customer response times and manual user errors by over 40%.
When a Custom CRM Makes More Sense
- Your team is large or growing fast, so per-user fees climb every year.
- Your work does not fit a sales funnel: site surveys, approvals, installation stages, renewals or batches.
- You pay for a higher plan only to unlock one or two features.
- You want sales, WhatsApp chats, quotes and invoices in one place, not several tools.
- Your team still keeps spreadsheets next to the CRM because it does not match how they work.
The trade-off is real: a custom CRM takes weeks to build, needs a reliable developer for years, and every new feature costs money. Choose it only if you can name the problem it solves.
Three Examples: a Clinic, a Solar Installer and a Gym
These are illustrations to show the thinking. They are not CoregenX clients.
A clinic in Noida with 3 front-desk users
Enquiries come from Google, Instagram and phone calls, and the clinic needs follow-up reminders and a daily report. Zoho CRM's free edition covers 3 users, so the clinic can start with no licence fee. A custom build is hard to justify here. Whatever the tool, limit who can see patient details.
A solar installer in Gurgaon with 12 staff
The work does not end at "deal won": each customer goes through a site survey, quotation, subsidy paperwork, installation and net metering, with field staff updating status from their phones. Zoho Professional's process automation can handle part of this; for 12 users it costs ₹16,800 a month, billed yearly, before GST. If the team still runs half the job on spreadsheets after a 2-week trial, price a custom CRM built around those stages.
A gym in Delhi with 2 branches
A gym lives on renewals, trial passes, attendance and payment reminders on WhatsApp: more membership management than sales. Ready-made gym software may be the cheapest option, and Zoho CRM fits the enquiry-to-sale part. If the owner wants enquiries, renewals, billing and reminders in one system across both branches, a custom CRM can bring them together.
WhatsApp and Website Leads on Both Paths
Most businesses want website and WhatsApp leads in one place. Both paths can do this:
- Zoho CRM: web forms are built in. Zoho's WhatsApp for Business integration works in the free trial and all paid editions, and needs a WhatsApp Business account with a number registered for the WhatsApp Business API.
- Custom CRM: your forms and the WhatsApp Business Platform connect directly, with auto-assignment, first replies and reports set up your way.
On both paths you pay Meta for messages. Since 1 July 2025 Meta charges per message, and from 1 October 2026 each business phone number gets 1,000 free service messages a month (Meta's WhatsApp pricing). Check the current rate card before you plan large campaigns.
How to Decide in 8 Steps
- Count users for the next 3 years: today's team plus planned hires.
- Write your must-have workflow on one page: lead sources, stages, who follows up, and your daily report.
- Try Zoho CRM's free edition or free trial for 2 weeks with real leads. Note every workaround and every paid add-on you need.
- Price the Zoho path for 36 months: price per user × users × 36, plus GST, add-ons and WhatsApp charges.
- Get a written quote for the custom path for the same 36 months: build, yearly hosting and maintenance, training and WhatsApp charges.
- Put both in one table and find your break-even team size.
- Check what the price does not show: data export, backups, change speed, bug fixes, and how you leave.
- Decide, start small with the core flow, and review after 90 days.

FAQs
Is Zoho CRM cheaper than a custom CRM for a 5 to 10 person team?
Usually, yes. At Zoho's published yearly prices, 5 users on Standard cost ₹4,000 a month and 10 users on Professional cost ₹14,000 a month, before GST. For most teams of this size, that is less than building and running a custom CRM for 3 years.
What decides the cost of a custom CRM?
The number of modules, user roles, integrations such as WhatsApp and payment gateways, the reports you need, data migration and whether you need a phone app. After launch you also pay every year for hosting, backups, security updates and changes.
Can I connect WhatsApp and my website forms to Zoho CRM?
Yes. Zoho CRM has built-in web forms, and its WhatsApp for Business integration works in the free trial and all paid editions with a WhatsApp Business API number. Meta charges per message on both Zoho and custom CRMs, with 1,000 free service messages a month per business number from 1 October 2026.
How long does it take to build a custom CRM?
A custom CRM usually takes 4 to 12 weeks, depending on scope. A simple lead CRM sits at the shorter end; one with billing, inventory and several integrations takes longer. Zoho CRM can be used the same day.
If I start on Zoho or a spreadsheet, can I move to a custom CRM later?
Yes. Leads, contacts and deals can be exported from Zoho CRM or a spreadsheet and imported into a custom CRM. Remove duplicates first, map every field, and run both systems side by side for a short time so no lead is lost.
